- Previously, until 2013, you worked under the Pyaterochka franchise, what changed after it ended?

Almost four years have passed since then. “Pyaterochka” stores changed their name to “Pokupochka”, the corporate color was changed, both internal work and external design of the objects were carried out in all stores: replacement of signs, updates to navigation in the trading floors, branding of the vehicle fleet - approximately 30 million rubles were spent, also carried out repairs, including replacement of entrance areas, floors, lighting, restoration of facades. At the same time, retail and lighting equipment was replaced in 15 Volgograd facilities, the sales area was expanded to include utility rooms, and zoning was changed. Investments in opening a new store averaged 5 million rubles per facility.

Changing the positioning of stores after switching to the Pokupochka brand, with the simultaneous launch of price promotions for customers and the expansion of the fresh category, allowed the company to increase the average daily number of visitors to the network within a few months and significantly increase the revenue of Volgograd stores by 4% compared to the same period in 2012 .

- Tell us about the format of your stores now?

The total area of ​​stores is from 200 to 2000 sq.m., retail area is from 150 to 1000 sq.m. The assortment matrix depends on store formats: from 4,000 to 8,000 SKU. Shops with an area of ​​up to 300 sq.m. We open in the format of a “convenience store”, from above – closer to the supermarket.

- What's going on online lately?

Over the past year and a half, we have opened 31 stores. 18 - in Volgograd, the home region, 6 - in the Rostov region, 6 - in the Astrakhan region, 1 - in the Republic of Kalmykia. In the Volgograd region, buyers have known us for a long time and give us preference. Neighboring regions are included in the strategic development goal of the company. The territories were selected based on the principle of distance from the DC: the area of ​​settlements within a radius of 500 km was determined.

Tell us about the market in your home region and in the regions where you operate? Which networks do you feel the most pressure from?

The home region has a very high competitive environment. We have all representatives of federal retailers present. These are Magnit in all formats, Pyaterochka, Svetofor, Bristol, Red and White, Karusel, Perekrestok, Lenta, Auchan, O'Key, Metro ", "Zelgros". Local competitors include: MAN, Radezh, Gorodok (Astrakhan region), Assorti (Rostov region).

I will say this: any store where a person can shop is a competitor for us. But we understand that the consumer wins by making purchases where it is convenient, comfortable, and profitable for him. Therefore, we strive to satisfy all the preferences of the average consumer.

- Tell us a little more about your logistics center, what role did it play in the development of the retail network?

It was launched near Volgograd, in the village of Erzovka in 2013, its area is about 30 thousand square meters. m. When putting it into operation, we also updated the company’s vehicle fleet, investing 330 million rubles. for the purchase of new Scania, Volvo and Mercedes cars.

The new distribution center allows for the delivery of goods to remote localities: to the Astrakhan and Rostov regions, the Stavropol Territory and the Republic of Kalmykia, as well as to the entire Volgograd region, centrally managing logistics. It also provided opportunities to optimize supply chains and planning systems, and reduce inventory balances.

- What changes in consumer preferences have you seen over the past year?

In times of crisis, customers always vote with their wallets. They give preference to stores that regularly hold price promotions. Consumers speak poorly of retail because there are a lot of products on display that are not of the best quality. But at the same time, the majority of the population is not ready to buy high-quality goods, since they are much more expensive. In times of crisis, there is greater demand for products in the low and medium price categories. Now the average bill in our stores is 260 rubles. Compared to the previous year, it increased by 2.7%.

How do you work with product prices in this regard, since federal retail chains have more opportunities to provide low prices?

First of all, we strive to enter into direct contracts with manufacturers, keep prices low by optimizing internal processes and company costs, and regularly hold price reduction promotions. We comply with our pricing policy. When making contracts with suppliers, we try to approve prices that are convenient for all parties. When discussing prices, we look at prices on the market. If, during the discussion, a potential supplier does not agree with the federal retail prices that we also use, then in this case we begin to cooperate with another supplier who is quite satisfied with the proposed conditions. Fortunately, such situations are the exception.

- Does your network enter into alliances with other retailers? Do you consider them interesting for you?

We are not part of any unions yet, but we are ready to consider various proposals.

- How do you optimize your assortment for the “new”, crisis buyer?

The company is constantly working with a range of products depending on customer needs, seasonality and market conditions:

  • We increase the amount of promotional activity and the depth of discounts on products;
  • We are increasing the assortment in the mid-price and low-price segments;
  • we reduce our markup on essential goods;
  • In each group of products, we can offer the buyer products with the lowest price in the city, which we highlight with the “First Price” price tag.

- Do you produce products under your own brands?

Yes, and private label is in a growth zone and now accounts for about 1.5% in rubles in trade turnover. The main range of private label products is groceries (canned vegetables, tea, coffee, drinking water, etc.) and gastronomy (milk, sour cream, kefir, glazed cheese curds, etc.).

- Are you interested in your own production?

Previously, our own production was not interesting for us. But now we decided to try it and started small - we are testing baking bread from semi-finished products, we installed equipment for preparing grilled chicken.

- Which local manufacturers do you work with? Are you satisfied with the quality of their products?

Local producers offer quality products, and even when sanctions began, we were quickly able to satisfy consumer demand for the same cheeses. We work with almost everyone: “Volzhsky Milk Processing Plant”, “Elansky Butter and Cheese Plant”, “Favorite City”, “Volgomyasomoltorg”, “Volgograd Canned Food”, “Krasnodonskaya Poultry Farm”, “Sarepta Mill”, “Archeda Product”, “Rodos”, “Gardens” Pridonya", "Volga Region Vegetables", "Volgograd Soft Drinks Plant", "Kamyshinpischeprom", "Confil", "Volzhsky Bread Factory", "Krasnoarmeysky Bread", etc.

- Do you adapt your assortment to the needs of customers in neighboring regions?

We form an assortment matrix based on the demand of the local population and local producers. For example, residents of the Republic of Kalmykia love milk very much, and we practice additional displays of sterilized milk, and also sell national products, for example, “Boriki” (something between dumplings and manti with lamb meat). In the Astrakhan region, the matrix in the fish category is minimized, since Astrakhan is a fishing region, and people are used to buying fish from fishermen or at the market.

Nowadays, retailers focus not only on the low price of goods, but also on high-quality service. How do you work with customer service?

We receive feedback from customers by conducting surveys. We use secret shoppers, involving our employees and applicants for this. We regularly conduct customer focus training with store teams. We are introducing new projects, for example, active sales at the checkout.

Of course, the material reward system is very important, but we do not focus only on it, but do everything possible to ensure that the employee understands the common goal, is involved, and tries to create sustainable internal motivation to achieve a common result.

We tell and show new employees by example that in the company they can realize their potential and take advantage of opportunities for professional growth. We have many examples where employees built their careers starting with line staff positions. Most of the management team, heads of departments and departments grew up within the company.

Representatives of the Service Trust company approached me with a proposal to create an online store based on the Pokupochka retail chain. To be honest, the proposal was accepted without much enthusiasm: previously we tried to create something similar on our own, but certain difficulties arose related to organizing the technical process, organizing a delivery service, and attracting third-party electronic payment systems to service remote buyers. But after studying the concept of the project more carefully, my colleagues and I came to the conclusion that it was still worth a try. Specialists of the Service Trust company and our IT directorate set up the interaction of our system with the online store system, it was called “VAM-online”. Now it is a full-fledged online store that operates using a dropshipping system (when the seller provides its own platform for selling goods) and supplies customers with products from stores in our retail chain.

- Is the product delivered from the nearest store?

Yes, it’s faster this way – it takes about an hour to collect and deliver an order.

- How do you pay for goods purchased in an online store?

Buyers buy on an advance payment basis, and for each order, immediately after its completion, the purchase amount is transferred to our company’s account.

- Are the prices of goods different on the Internet and in the store?

Partners set prices themselves; they are slightly different from those we have in our retail network. Employees of the partner company independently took upon themselves the organization of advertising for the Internet project, training store managers of the retail chain to use the remote order management system, reaching stores in cities and large settlements of the Volgograd and neighboring regions.

Now you can order goods online in the Volgograd and Astrakhan regions. Over time, customers throughout the entire territory of the chain’s presence will be able to purchase products online from Pokupochka.

We continue to automate the processes of the online store; we are now working to ensure that the VAM-Online team can see the current stock of goods at our points.

- What is the volume of investment in the online store?

- “Tamerlan” did not invest a single ruble in this project. For now, we are just taking a closer look at how “VAM-online” will behave in the market.

- What IT technologies have you implemented recently, and what do you consider interesting for implementation?

This year, the priority was to replace cash register software, which will help more flexibly manage promotions and offers for customers, and will allow us to launch a more flexible loyalty system. TSD - a project at the completion stage, will speed up the process and minimize errors when accepting, returning goods, and conducting inventories in stores. Auto order - with the introduction of auto order in stores, the turnover of goods was increased, store balances were reduced, and for some items sales increased by more than 100%. We modernized and launched equipment that complies with 54-FZ, and launched electronic document management with EDI suppliers. We are currently conducting a pilot project on business intelligence systems, launched the ServiceDesk (“Friend”) system, systematically connected all departments of the company, thereby increasing the speed of response to user requests to the company’s service departments. Finally, we launched an electronic store verification system, thereby increasing the Score that reflects how well a company and its logistics are able to meet customer needs. There are 2 levels of service. The first level (cyclic service level) determines the probability that there will be no shortage of goods during the replenishment cycle.
